Short answer: 8 to 9 figure DTC brands prepare for Black Friday in four phases: deliverability and segmentation in September, VIP list building in October, VIP early access from 16 November, and the core sale from 26 to 30 November 2026. Offers grow the basket with tiers or bundles, and subscribers get a better deal than the website.
TL;DR
- Built from 500+ DTC brands and $1.07B in generated revenue
- VIP presale: Open from 16 Nov, at least a day before the public sale, to top 10–20% (LTV); 48–72h window.
- Bundles > blanket %: Launch 2–3 bundles with 15–25% effective savings; keep margin ≥55%.
- Deliverability triage: Spam <0.10%, unsub <0.3%, bounce <1%; warm cold segments.
- 4-wave cadence: Announce (from mid-Oct) → Early Access (from 16 Nov) → Live (26–30 Nov)
→ Extension (1–2 Dec).
The plays that helped our brands turn BFCM into their most profitable quarter, with real numbers to prove it.
Olivia Jewelry grew SMS revenue 10× (Nov–Dec 2024 vs Nov–Dec 2023). Kiyoko Beauty drove 43.31% of store revenue through email during its BFCM 2024 window (Nov 4–30).
These results are repeatable. They come from planning Black Friday as a profit system, with the list, offers and deliverability ready before the sale.
After scaling DTC brands through Q4, from seven-figure challengers to nine-figure category leaders, we’ve seen how the brands that turn BFCM into a springboard for the next year prepare. At our recent closed-door masterclass with operators from Bottomless Labs and Inspire, we broke down the exact playbooks driving these results.
Here’s what worked for our clients in BFCM 2025. To plan BFCM 2026, start with our BFCM marketing strategy guide, which covers the calendar, offers and deliverability rules.
What changed after BFCM 2025
BFCM 2025 rewarded brands that sold to customers they already had. US shoppers spent $44.2B online across Cyber Week 2025, up 7.7%, and 57.5% of Cyber Monday sales were made on mobile, according to Adobe. Over the same five days, Klaviyo saw average discounts fall 10% while shopper spending rose 11%, and repeat-customer revenue grew 13.5%.
Retention & Email: The 43% Revenue Channel You’re Underusing
SMS is eating email’s lunch (and that’s good news)
Kiyoko Beauty grew owned revenue 3.4× in BFCM 2024 vs BFCM 2023 with re-themed flows, emails every 2 days and resends to non-openers and non-buyers. SMS adds reach on top of that: in Josh’s experience across our programs, a text drives 8 to 10 times the clicks of an email per send. Klaviyo found customers reached on more than one channel placed 11% more orders during Cyber Week 2025. Run both channels as one plan.
Build your VIP early-access list through SMS, then mirror your campaigns across both channels. Layer SMS into checkout flows and post-purchase sequences, and start capturing numbers now, well ahead of November 1st. Olivia Jewelry started list-building in August on the way to 10× SMS revenue growth.
Why October matters for your VIPs
Your VIPs value first access most. Build the early-access list in October, then open early access to VIPs and SMS subscribers from 16 November, at least a day before the public sale. In October 2025, one brand we work with sent a single VIP early-access sign-up email that made 38% more than its best BFCM 2024 campaign.
Treat early access as a list-building and hype tool, and keep to one pre-BFCM sale at most.
Paid Ads: How a $7M Brand Lost Black Friday (And How to Avoid It)
The $10K mistake that killed a $7M brand’s biggest weekend
Marin from Inspire watched a $7M brand lose their entire Black Friday weekend. They hit their ad account spending limit at 2 PM on Friday.
Another brand ran out of their hero SKU Saturday morning. A third couldn’t scale because their payment processor flagged the sudden volume spike. These mistakes happen to eight-figure brands too.
Raise your ad account limits, triple-check your inventory and stress-test your payment processing by November 1st.
Why bundles beat discounts
Across Marin’s split tests, intelligent bundling consistently outperformed deep discounts on both AOV and profit margins. SkinnyMeTea proved this at scale: their 40% email-attributed revenue came from strategic bundles, with prices kept out of the race to the bottom. “Buy-one-get-one” and curated gift sets protect margins while converting higher than “50% off everything.” Our guide to margin-safe BFCM offers has the full rules.
CRO & Landing Pages: The 102% Conversion Rate Boost
Urgency psychology (but only during BFCM)
BFCM is the one time of year when urgency feels real to shoppers. Customers actively expect countdowns, limited quantities, and “deal of the day” mechanics during this window. Shoppers anticipate it.
But timing matters. Deploy urgency too early and you train customers to ignore it. Save it for November and watch conversions spike. Before BFCM 2022, Pupnaps fixed deliverability first, then sent design-rich HTML for sale announcements and mostly text-based reminders. In 30 days, vs the month before, its conversion rate rose 102%, revenue 76% and revenue per recipient 62%.
Stop selling products, start selling gifts
In Q4, Organifi sells green juice powder as “wellness gifts for him.” This shift alone, tested across dozens of our beauty and apparel clients, consistently drives 20 to 30% conversion lifts.
Give every product a gift angle, and carry it into landing page copy and emails that solve someone’s shopping list problem.

Fix Deliverability Before You Raise Volume
SkinnyMe Tea’s 333% lift in flow open rates shows why inbox placement comes first. They rebuilt their entire email infrastructure (list cleaning, domain warming, spam testing) before touching creative or copy.
Organifi ran a warm-up before raising volume: lapsed subscribers weeded out, engaged contacts sent to first, and exclusions set on every campaign. Email revenue rose 234% in 6 months, and email and SMS made 46.27% of revenue during BFCM 2022.
Gmail and Yahoo introduced bulk sender rules in February 2024, Microsoft followed in May 2025, and Gmail began rejecting non-compliant mail in November 2025. If you haven’t audited your deliverability, you’re invisible.
The Pattern Behind Strong Nine-Figure BFCMs
After analyzing results across our brand portfolio, here’s what the strongest BFCM programs have in common:
They compound wins. Every successful brand in our case studies ran the same playbook:
- August-September: List building and segmentation (Olivia captured zero-party data on skin tones and style preferences)
- October: Teasers, VIP early-access sign-ups and SMS opt-in pushes, with one pre-BFCM sale at most
- November: Multi-wave campaigns (Kiyoko’s announce → early access → live → last-chance cadence)
- December: Retargeting and second purchases (Pupnaps’ reminder sequences captured 50-67% additional revenue)
Treat BFCM as a season-long system.

BFCM FAQ
When is BFCM 2026?
Black Friday is Friday 27 November 2026 and Cyber Monday is Monday 30 November 2026, with Thanksgiving on 26 November and Giving Tuesday on 1 December. Use these anchors for your 4-wave plan and inventory pacing.
How do we stay inbox-safe under the Gmail, Yahoo and Microsoft bulk-sender rules?
Authenticate with SPF, DKIM and DMARC, include one-click unsubscribe, and keep spam complaints under 0.10% in Google Postmaster Tools, never reaching 0.3%. Gmail began rejecting non-compliant bulk mail in November 2025, and Microsoft’s Outlook rules for high-volume senders took effect in May 2025. Suppress chronic non-engagers before BFCM to maintain thresholds.
What’s a safe BFCM week send plan by cohort?
4 waves: Announce with teasers and early-access sign-ups (from mid-October) → VIP early access (from 16 November) → Live (26 to 30 November) → Extension (1 to 2 December).
Engaged and VIP segments get at least one campaign a day in peak week and two on Black Friday and Cyber Monday; lapsing/cold are capped to 2–3 after a warm-up. Resends go only to engaged subscribers who haven’t clicked or bought, with a fresh angle. SMS reserved for high-intent drops; push for timely nudges.
How do we structure the four waves without cannibalization?
Announce → VIP → Live → Last-Chance, with distinct product sets and creative. Resend only to engaged subscribers who haven’t clicked or bought, with new subject angles. Hold one hero bundle for Live; keep a fresh, scarcity-led angle for Last-Chance.
How do we choose between bundles and a blanket %-off offer?
In a Chronos A/B test for a high-end jewelry brand’s Prime Day sale, a tiered 10/15/20% offer beat a flat 15% on revenue per recipient (+12%), while the site was already running buy one, get one 50% off. One campaign drove 2x the revenue and 2x the orders of the flat version. The tiers (“Get up to 20% off”) gave shoppers a reason to add a second and third item. For BFCM, ship 2 to 3 bundles or tiers with 15 to 25% effective savings and keep margin at 55% or more. Klaviyo’s BFCM 2025 data showed the brands with the smallest discounts growing fastest.
What’s the right VIP presale window?
Open to your top 10 to 20% of customers by LTV for 48 to 72 hours, from 16 November and at least a day before the public sale. Limit SKUs, cap inventory, and gate with passcodes/unique URLs. Goal: bank profit before the widespread discounting begins.
What are the deliverability guardrails during BFCM?
Per-send checks: spam complaints under 0.10% and never at 0.3% or above (Gmail’s limits), bounce <1%, unusual unsub spikes. If a send trips thresholds, immediately suppress recent non-engagers and rotate creative/offer type next wave.
How should email, SMS, and push divide responsibilities?
Email carries narrative and bundles; SMS handles urgency (drops, timers, order updates); push adds lightweight nudges. There is no fixed gap between channels. Set the order by audience behavior: VIPs and SMS subscribers often hear first by text, younger mobile-first buyers respond to push and SMS, and inbox-first shoppers get email first. Give each channel its own message, then test the gap between sends on placed orders for your own list.
What do we measure in real time to make pivots?
Owned-channel revenue share, placed-order rate per send, spam complaints, SMS opt-out spikes, stock-out velocity by SKU. If VIP sells out a bundle, swap the Live hero to a different bundle and keep the site-wide discount at its planned depth.
What’s the post-BFCM momentum plan?
Within 72 hours: thank-you + upsell; 7–10 days: win-back for non-buyers; then gifting/shipping-cutoff campaigns. Keep deliverability hygiene rules active; re-warm cold segments gradually.
